How to Avoid Regretting Your Next Software Agency Hire

Because a slick pitch deck isn’t proof they’ll deliver

Read Time: 4 Minutes

Choosing a dev agency can feel like a gamble.

The websites all look good. The case studies all say “success story”. The Loom videos are slick. But when it’s your time, budget, and reputation on the line, you need more than a vibe.

This week, we’re cutting through the fluff with practical questions you should be asking before you hire an agency and how we answer them ourselves at Green Gorilla.

Here’s what we’ll cover:

⚙️ Why choosing a dev partner feels risky

🚀 What should you actually ask?

🔑 Real example: When the spec was wrong

This August, I finally ticked off a long-standing dream: taking the whole month off.

(My wife’s a teacher, so for once our calendars actually lined up)

Two weeks of wine and sun, followed by a festival meant not thinking about software once… until I came back and went straight into an Entrepreneurs Circle automation workshop presented by a good friend, Steph. A gear shift if ever there was one.

But it reminded me of something important. Most of the business owners in that room weren’t struggling with tools. They were struggling with clarity.

Trying to automate things they hadn’t fully unpacked. Asking the wrong questions. Or none at all.

And it struck me: choosing a software partner isn’t about who’s cheapest, fastest, or flashiest. It’s about who helps you think better.

Setting up the camp ready for the festival weekend.

Why choosing a dev partner feels risky

When you buy software, you don’t just buy code. You’re buying a way of working.

And here’s the kicker: most of the pain comes after the contract is signed.

What starts as “just a small project” turns into delays, scope creep, and awkward conversations.

Because too many agencies…

  • Say yes without thinking

  • Skip proper discovery

  • Work from assumptions, not insight

  • Quote fast, without real context

Nugget #1: Bad agencies say yes. Great ones help you say no.

What should you actually ask?

Forget the sales pitch. Try these instead:

✅ What happens when something goes wrong?

If there’s no answer, that’s your answer.

✅ How do you approach discovery?

If they skip this or offer it for free, you’ll pay for it later.

✅ Can I speak to a past client whose project went sideways?

Success stories are easy. How they handled failure tells you everything.

✅ How do you prioritise features?

If the answer is “you tell us”, run. Good agencies help you make better calls, not just take orders.

✅ What do you avoid building?

Clarity around what they don’t do builds trust.

These questions show you how they think, not just how they sell.

Nugget #2: The best partnerships run on clarity, not charisma.

Real example: When the spec was wrong

We were once approached by a fast-growing ops team with a “finished” spec from another agency.

They just wanted a quote.

But something felt off. Features stacked on features, no real prioritisation, no clear outcome.

So we slowed things down and said:

“Before we quote, let’s spend half a day picking this apart with you.”

They agreed. We ran a discovery sprint, challenged assumptions, and mapped the real pain points.

Result?

  • Half the features dropped

  • One core process redesigned

  • Scope reduced by 40 percent

  • Cost slashed by over £30k

The client didn’t just get a better build. They got clarity on what actually mattered.

Nugget #3: Sometimes the most valuable thing we build… is the plan.

What Can You Do Today?

🔹 If you’re hiring an agency soon, write down 5 questions that aren’t about price or portfolio.

🔹 Ask them what they don’t build and why.

🔹 Ask what their last difficult project taught them.

The best partners don’t just sell you a service. They help you make smarter decisions.

Because the wrong agency costs more than money, it costs momentum.
